Teams that skip a stage usually end up going back to it. NP **Nupur Patel**Aug 06, 2021 ยท 4 min read Many leaders hear the words digital transformation with some suspicion, and with reason. Plenty of projects have failed publicly, often because they solved the wrong business problem or left out the people who do the work ([Forbes](https://www.forbes.com/sites/blakemorgan/2019/09/30/companies-that-failed-at-digital-transformation-and-what-we-can-learn-from-them/)). Contract lifecycle management (CLM) projects carry the same risk. We first published this guide in 2021 and have refreshed it for 2026, when AI now reads and reviews contracts as a matter of course. The core lesson holds even more strongly: adoption works in stages, crawl, walk, run, and AI only delivers once the earlier stages are in place. Here are the four stages and what each one needs. Key takeaways - Most organizations start with an informal process held together by email and memory - Stage one centralizes contracts so people can find and trust them - Stage two standardizes authoring with templates, clauses and routed approvals - Stage three adds AI to read third party paper and extract obligations, against your standards - Stage four turns contract data into measured value, and skipping stages undermines trust in AI ## Where do most organizations start? Before any maturity journey, most organizations have an ad hoc system. Legal and business stakeholders coordinate by email, requests arrive informally, drafts come from whatever document someone used last time and signed copies end up in personal folders. It works until the volume grows or a key person leaves. Recognizing this starting point is useful. It tells you that the first win is not AI or analytics. It is simply knowing what you have signed. ## Stage 1: Centralize your contracts The first stage builds a single contract repository. People realize that basic processes and standards are needed, and the repository gives them somewhere to start. With it in place, teams can: - Capture basic contract data such as parties, dates and value - Find and open any signed contract without asking around - Form informal contract teams around shared records - Start drafts from shared word processing templates This stage lays the foundation for everything after it. Without a trusted repository, later stages have nothing reliable to work on. ## Stage 2: Standardize contract authoring Once people are comfortable with the repository, the next step is self service authoring. The organization builds a template library and a [clause library](https://aavenir.com/glossary/contract-clause-library/) for each contract type. Contract data is captured in structured fields, often manually at this stage. Workflow routes each contract through stages based on the approval hierarchy and validation rules. Contract assembly and template maintenance are automated, which shortens drafting and review. A clear [contract approval workflow](https://aavenir.com/contract-approval-workflow/) is the heart of this stage. ## Stage 3: Add AI assisted review and analytics With contracts centralized and routing in place, teams start using standard language and clauses consistently. But they still have to review third party paper from suppliers and customers, which does not follow your templates. This is where AI helps most. It can extract metadata, compare clauses against your playbook and identify risky obligations in external contracts. Its accuracy depends on the quality of what you give it: a clean repository, consistent fields and a written playbook. That is why stages one and two come first. In Aavenir, [Avy](https://aavenir.com/platform/avy-ai-assistant/) reads and reviews contracts against your standards, and a person approves every result. The payoff comes from using that data: dashboards that track performance, compliance monitoring, better risk assessment and obligation tracking after signature. At this stage contracts start to report on themselves. Renewals, price changes, service level misses and expiring certificates surface automatically to the people who own them. Exceptions fall because the system catches issues earlier, and teams improve the process continuously. [Obligationflow](https://aavenir.com/solutions/contract-obligation-management-software/) and [Aavenir Atlas](https://aavenir.com/solutions/ai-contract-intelligence/) are built for this stage. ## Why does skipping stages fail? Some organizations want the insights of stage three or four without the groundwork. They switch on AI over a scattered repository with inconsistent templates. The AI then returns inconsistent or wrong answers, business users lose faith in the reports, and adoption stalls. | Stage | What it needs | What goes wrong if skipped | | 1. Centralize | One repository everyone trusts | Nobody knows which copy is current | | --- | --- | --- | | 2. Standardize | Templates, clauses, routed approvals | AI has no standard to compare against | | 3. AI assisted review | Clean data and a written playbook | Output is inconsistent and distrusted | | 4. Measured value | Data from every earlier stage | Dashboards show numbers nobody believes | The fix is an iterative approach: work in short cycles, finish each stage well enough to support the next, and measure as you go. Our [implementation guide](https://aavenir.com/clm-implementation-guide/) covers the steps in detail. ## How do you know which stage you are in? - If people still ask colleagues for signed copies, you are at the start of stage one - If contracts are central but each draft starts from scratch, you are moving into stage two - If templates are standard but third party paper takes most of legal's time, stage three is next - If AI review is in place but obligations are still tracked in spreadsheets, stage four is the goal Be honest in this assessment. Most organizations sit across two stages at once, with one department well organized and another still working from email. That is normal. Pick the stage that describes the majority of your contracts, finish it for those, and bring the lagging teams up before you move on. Each stage also needs an owner: legal usually owns templates and clauses, procurement owns intake and supplier records, and IT owns the platform and data. Agreeing on that split early avoids many of the delays that slow adoption later. ## The bottom line Contract management maturity is not a single project. It is four stages, each building on the last. Centralize, standardize, add AI against your own rules, then measure value. Move in that order and each stage pays for the next. ### In this article - Where do most organizations start? - Stage 1: Centralize your contracts - Stage 2: Standardize contract authoring - Stage 3: Add AI assisted review and analytics - Stage 4: Create measured value - Why does skipping stages fail? - How do you know which stage you are in? **Find your next stage**Bring sample contracts. There are four: centralizing contracts in one repository, standardizing authoring with templates, clauses and routed approvals, adding AI assisted review and analytics, and finally creating measured value through dashboards, compliance monitoring and obligation tracking. Read the [implementation guide](https://aavenir.com/clm-implementation-guide/) for the steps. ### ### Can we start with AI before standardizing our contracts? You can, but results are usually poor. AI compares contracts against rules and data you provide, so a scattered repository and inconsistent templates lead to inconsistent output and lost trust. Standardize first, then add AI. In Aavenir, a person approves every result from [Avy](https://aavenir.com/platform/avy-ai-assistant/). ### ### What does the final stage of maturity look like? At the final stage, contract data drives decisions. Obligations, renewals and service levels surface automatically to their owners, dashboards track performance and compliance, and exceptions fall because issues are caught early. Most teams reach it through obligation tracking. See [Obligationflow](https://aavenir.com/solutions/contract-obligation-management-software/). Have a question we have not answered?
